Campaign Optimization Playbook
Your first campaign is never your best. Expect to iterate. But here's the most important thing: get volume out first, optimize second.
The single biggest mistake Valley users make is over-optimizing before they have enough data. Don't spend weeks tweaking your writing style when you've only sent 50 messages. Get volume out. Launch campaigns. Let them run. THEN optimize based on real data.
The Right Mindset
Volume first. Optimization second. Here's why:
You can't optimize what you haven't measured
50 messages is noise. 300 messages is data.
A campaign running at 80% quality beats a campaign sitting in Training Mode at 100% quality
Your first instinct about "what's wrong" is usually wrong. Data tells you the truth.
Get campaigns live, get messages sending, volume, volume, volume then use this playbook to improve.
Reading Your Numbers
Once you have enough data (300+ messages sent), these benchmarks tell you where the bottleneck is:
Warm List Campaigns
Accept Rate: 25-40% is healthy
Reply Rate: 15-30% is healthy
Interested Rate: ~2% average
Cold/Imported List Campaigns
Accept Rate: 15-30% is healthy
Reply Rate: 5-15% is healthy
Interested Rate: ~2% average
If you're above these ranges, you're doing great. If you're below, use the diagnostic below.
Diagnosing What's Wrong
Every underperforming campaign has a bottleneck. Find it and fix it.
Low Accept Rate (Below 15% cold / 25% warm)
This is an ICP or profile problem, not a writing problem. You're targeting the wrong people, OR your LinkedIn profile doesn't inspire trust.
Fix: Tighten your ICP in Studio. Review your LinkedIn profile through a prospect's eyes - add social proof, endorsements, recent activity. Make sure your headline clearly states what you do.
Low Reply Rate With Good Accept Rate
Your messages aren't resonating. This is a writing style or product description issue.
Fix: Go to Studio and improve your product description - make it specific with concrete outcomes, not vague buzzwords. Update your Writing Style DOs and DON'Ts. Make messages shorter, more conversational, less corporate.
Replies But Mostly Negative
Your value prop doesn't match this ICP, or your tone is too aggressive.
Fix: Revisit product-market fit for this segment. Soften your approach - ask questions instead of pitching. Check if your Writing Style is too salesy.
Interested Replies But No Meetings
Follow-up problem. You're too slow, or your scheduling process has friction.
Fix: Respond same day. Make scheduling dead simple - include your booking link or propose 2-3 specific times. Keep follow-ups to 2-3 sentences max.
The 5 Levers
When something isn't working, you have exactly 5 things to change:
Lever 1: ICP (Who You're Targeting) - Tighten titles, adjust company size, change industry. Go narrow. "Sales directors at 50-500 employee SaaS companies" beats "anyone in sales."
Lever 2: Writing Style - More conversational, less corporate, shorter sentences. Remove jargon. Read it out loud - if it sounds like marketing copy, rewrite it. Update your DOs and DON'Ts in Studio.
Lever 3: Product Description - Clarify what you do and who it's for. "Reduce churn" is vague. "Predict at-risk accounts 30 days out so your CSM can intervene" is clear. The more specific your product definition, the better Valley's personalization.
Lever 4: Signal Source - Switch from cold lists to warm lists. Profile Viewers, Post Engagers, and Profile Followers get 4x the reply rate of cold outreach. If you're only running imported lists, add warm list campaigns.
Lever 5: Volume - Make sure you're actually sending enough. Ramp daily limits to 30 connects/day and 30 InMails/day. More volume = more data = faster optimization.
When to Kill vs. Optimize
Kill the Campaign If:
0 replies after 300+ messages sent
Only negative replies (blocks, "stop contacting me")
No improvement after adjusting 2 of the 5 levers
Optimize If:
Some positive signals but below benchmarks
Replies coming in but low meeting conversion
One metric is weak while others look fine
Be Patient:
Give every change at least 2 weeks before evaluating. Most people give up after 50 messages. That's not enough data to draw conclusions.
Week-by-Week Guide
Weeks 1-2: Launch campaigns. Don't change anything yet. Resist the urge. You need clean baseline data. Focus on getting volume out and checking inbox daily.
Week 3: First data review. Look at accept rate, reply rate, and reply quality. Identify the weakest metric. Make ONE change using the 5 levers above.
Weeks 4-5: Observe the impact. Don't stack more changes. Let the data come in.
Week 6+: Second optimization cycle if needed. Scale what works. Kill what doesn't. Add new campaigns targeting different segments.
[WARNING] Weeks 1-2 feel boring. You'll want to tweak things. Don't. Clean baseline data is the foundation of everything that follows. Launch, send volume, and wait.
Common Optimization Mistakes
Over-optimizing too early - Tweaking writing style after 30 messages. You don't have enough data yet. Get to 300 first.
Changing 3 things at once - You changed ICP + writing style + product description in one week. Now you can't tell what worked.
Only looking at reply rate - Accept rate matters too. 10% replies on 50% acceptance = different problem than 50% acceptance on 3% replies.
Never pausing underperformers - If it's not working after real optimization attempts, kill it. Don't let bad campaigns burn sending volume.
Ignoring reply quality - 10 "stop messaging me" replies is not the same as 10 "let's chat" replies. Read your inbox. Know what you're optimizing for.
Not running warm lists - If you're only running cold imported lists and wondering why reply rates are low, the answer is warm lists. Set them up. They're 4x more effective.
